India's EV Revolution: Promise, Problems, and Who's Really Winning
India's electric vehicle market has grown faster than almost anyone predicted five years ago. Electric two-wheelers have become a common sight in Indian cities. Tata Motors and Mahindra sell electric cars in meaningful volumes. The government's FAME scheme and PLI incentives have channelled billions into the sector. And yet, behind the momentum lies a set of challenges that don't always make it into the enthusiastic coverage: charging infrastructure gaps, battery import dependence, and the uncomfortable question of whether electricity that charges "clean" vehicles in India is actually clean.
Why Two-Wheelers Led the Revolution
India's EV transition started in two-wheelers and three-wheelers, not cars, and this makes straightforward economic sense. For a delivery rider or daily commuter spending Rs 200-250 per day on petrol, an electric scooter costing Rs 1-1.5 per km to run represents an immediate, tangible financial saving. The payback period on the higher upfront purchase cost is 2-3 years for a regular user. This is why two-wheeler EV adoption has been substantially market-driven, not just subsidy-dependent.
Four-wheelers remain expensive for most Indian households. The most affordable credible electric car is still priced above Rs 10 lakh, while practical petrol cars begin at Rs 5 lakh. Without further battery cost reductions, mass four-wheeler EV adoption will follow a slower curve in India than in China or Europe.
The Battery Import Problem
India currently imports the vast majority of its lithium-ion cells from China. This creates an irony that deserves acknowledgment: India is deploying EVs partly to reduce oil import dependence, while simultaneously creating a new import dependence on Chinese batteries. Domestic battery manufacturing under the PLI for Advanced Chemistry Cells is in early stages — production at meaningful scale is 3-5 years away. Until then, India's EV sector is dependent on Chinese battery supply chains, creating vulnerability the sector rarely discusses publicly.
The Electricity Question
An electric vehicle is only as clean as the electricity it runs on. India currently generates approximately 70% of its electricity from coal. A coal-powered EV has lower lifecycle emissions than a petrol vehicle — but it is not zero-emission. As India's grid becomes greener through rapid solar and wind expansion (India added 24 GW of renewable capacity in FY25), EVs charged on that grid become progressively cleaner over their lifetimes. But in 2026, the "clean EV" marketing claim remains partially a promise about the future, not a present reality.
Who Is Currently Winning?
In two-wheelers, Ola Electric (IPO in 2024), TVS, and Bajaj Auto lead the market, with Hero MotoCorp entering competitively. In four-wheelers, Tata Motors leads with the Nexon EV and Tiago EV. Chinese manufacturers have been largely restricted from Indian EV manufacturing (unlike the battery supply chain), creating space for domestic brands to build market position.
